Kaizen eno Yon Dankai - Improvement in 4 Steps - History of Kaizen in Japan



The Economic and Scientific Section (ESS) group was given the  task with improving Japanese management skills and Lowell Mellen was invited to Japan to properly install the Training Within Industry (TWI) programs in 1951.

In 1951, even before the arrival of Mellen, the ESS group had a training film to introduce the three TWI "J" programs (Job Instruction, Job Methods and Job Relations)---the film was titled "Improvement in 4 Steps" (Kaizen eno Yon Dankai).

The term Kaizen was not popular in Toyota before 1950. It is only after the TWI courses that the term became popular.

Metaverse of Education and Learning Experiences


The metaverse (a combination of "meta-" and "universe") is a hypothesized iteration of the internet, supporting persistent online 3-D virtual environments through conventional personal computing, as well as virtual and augmented reality headsets. Metaverses, in some limited form, are already present on platforms like VRChat or video games like Second Life.

Current metaverse ambitions are centered on addressing technological limitations with modern virtual and augmented reality devices, as well as expanding the use of metaverse spaces to business, education, and retail applications. Numerous entertainment and social media companies have invested in metaverse-related research and development.

Training and Development for Industry 4.0 - Digital Transformation

Industry 4.0 – the fourth industrial revolution promises far reaching efficiencies as well as effectiveness and new product benefits and features across a wide variety of sectors. Its based on number of new technologies and innovations in sensors and computing, bio technology and simulation to nano technology, cloud computing, smart technology and robotics.

Using advances in technology health can be monitored remotely, online shopping and deliveries can be tracked, and the temperature of  homes controlled remotely.

Today, technology, engineering and manufacturing are creating  a manufacturing sector where products can be ordered, processed, manufactured and delivered without a pair of human hands being involved. This level of machine automation and its direction and control by artificial intelligence will  increase our reliance on engineering skills and maintenance expertise.

Operator Technical Training

Manufacturing is doing  the shift towards a more knowledge- and service-based economy.
Machine operators and technicians will still play a critical role in most manufacturing and engineering businesses.  There is also a need to upskill existing operators. To keep their place in the new production environment of  Industry 4.0, every manufacturer needs to get involved in skills development, understand the skills needed in the factories of tomorrow, and invest in the development of these skills today.

Upskilling machine operators to diagnose faults and repair machines at source should mean that productivity will increase. There’s no doubt that technology is  moving  fast, but technical training can run alongside new machines. But there is  a block in leadership area also and unless leaders are adequately developed, operator training cannot be managed by them..

Leadership Training for Industry 4.0

A massive 86% of respondents to the 2015 World Economic Forum Survey  prioritised training, coaching and mentoring as the best way to develop tomorrow’s leaders.

Just as employees might have to be reskilled, leaders  also will need to develop strong capabilities and qualities to tackle changes to the environment that Industry 4.0 will bring. The competitive is landscape includes new competition in the market, with disruptive technology leading to young and innovative companies quickly gaining market traction.

Leaders will need to spot and react quickly to new competition on the horizon. They have can quickly grab hold of new opportunities by search for available new technologies and adopting them quickly and appropriately.

In the new production systems, machines will be able to interact with their environment, and learn new behaviours and self-optimising strategies, leaders will need to harness the talents of their employees to fully explore, utilise and maximise new technological advancements.

Leaders will need to communicate at a whole new level as the future is uncertain due rapid change and innovations due to the new set of Industry 4.0 technologies.  Open and honest communication will be the most important leadership skill.

Every manufacturer needs to get involved in skills development. They need to fully understand and develop the skills needed, both on the factory floor and in the board room.

Managers need to adapt their style to embrace the attributes of leadership and coaching. They need to clearly express the need for additional knowledge, education, training and new skill acquisition. If management and leaders do not engage their people in the need and desire to upskill themselves, then any technical training budget will be wasted.

Training Master for Each Job in the Company



The idea is based on the "Training Matrix"reported in the "Sampark", Hazira Learning Center News somewhere in 1997 or so.

It is a document made for a particular position containing information on:

1. C-1  The job functions or steps of operations (SOs) for the position.  - What needs to be done in the job?

2. C-2  Knowledge required to perform C-1.
3. C-3Skills and Abilities required to perform C-1
4. C-4 Tools and Resources available to perform C-1
5. C-5 The training methodology and programmes available to acquire c-2 and c-3



The above may be restated; For every job there are principles, methods and tools.

The persons in the must have knowledge of these, must have good understanding and must have the experience of using the tools to complete a method effectively and efficiently.

Hence inhouse and outside training programs that are useful for job are to be identified and added to this document by a training officer on a periodic basis. At the time of taking training decisions for each individual, this document is made use of a specific current training program either inhouse or outside is chosen and recommended to the candidate, his superior and a training manager. The final decision is taken to the satisfaction of these three persons.

For an individual his training record and competence record is maintained.

For each job also, the persons who occupied the job and training given to them are recorded for future reference purposes.

Management of Training Programmes - Training Function

Training

Training is that organised process concerned with the acquisition of capability, or the maintenance of existing capability. (Pepper, 1992)


Development

Where the objective is to acquire a set of capabilities, which will equip a person to do a job a some time in the predictable future, which is not within his present ability, that person is often said to undergo a process of development. (Pepper, 1992)

Responsibility for Training

The manager of any work area is responsible, amongst other things, for producing a planned volume of work to defined standards. This work is done by the employees in that area, or by machines or equipment operated by the employees.

The manager must, for purely practical reasons of control of standards and quality be responsible for the work done by the employees, responsible for supervising them in doing this work and responsible for ensuring that anyone who needs correction or basic instruction gets it, and gets it to a level consistent with the quality and safety requirements of the actual work place, the equipment and the product. (Pepper, 1992)

Thus the manager of an employee is responsbile for training him.


Training Opportunities

Common situations in company which require involvement of training department.

1. New recruits to the company

2. Transfers within the company (transferee new to the job).

3. Promotion

4. Installation of new plant or equipment

5. Introduction of new procedure

6. New standards, rules and practices

7. New relationships in organization (Redesign of organization)

8. Identified deficiencies in relation to maintenance of standards, adaptability, and managerial skills.

9. Retirement and redundancy



Training is a collaborative service


Training is a collaborative service: It does things for other functions, to suit the purposes of other functions, and does them with the other functions.

Training which is not fully collaborative is likely to be sterile, ineffective.

Training has to help employees do better in their jobs.

The practice of basics of techniques acquired in the training programs occurs in the job only. A new techniqe can be used by an operator only after the permission of his superior.

Hence there has to be an agreement between operating managers and training officers regarding the concepts and techniques covered in a training program.

To arrive at this agreement training officer has to sit with the operating managers and do the training needs analysis. Based on the accepted training need statement, the training officer has to come out with a training proposal, which is again discussed with the operating manager for his approval.

The approved training program is organized by the department with the involvement of external trainers, internal operating managers and trainers of the training department.

There has to be review of the program with the trianees first and then with operating managers. Then the training department has to review the program for using the learnings in developing and conducting future programs.
